Local lead generation: how the business works and what it earns
Local lead generation is a business that delivers inquiries, calls, forms and bookings, from people in one area to local businesses that pay for them. The buyer pays per lead, per call or per month. About 260 searches a month in the US look for "local lead generation," and about 480 for "lead generation business." It is one of the models covered under pay per lead.
What people search for
These are US monthly searches for four wordings around the topic, one count each.
| Phrase | US searches a month |
|---|---|
| lead generation business | 480 |
| lead generating systems | 170 |
| local lead generation business | 140 |
| how to start a lead generation business | 110 |
Searches for starting one are fewer than searches for the business itself. Wordings such as "local lead gen," "generate local leads" and "generate leads for local business" ask for the same thing in other words.
Three ways the business is run
| Model | How it earns | Strength | Weak point |
|---|---|---|---|
| Pay per lead | a set price for each valid inquiry | Income grows with volume | Disputes about validity, and returns |
| Monthly retainer | a fee for managing the inquiries | Steady income | The client expects results every month |
| Renting a ranked site | a monthly rent for a site and number | Low cost per site | One drop in position ends the income |
The third one has its own page: rank and rent.
The parts of a lead system
A lead system is not a tool. It is a set of five things that work together:
- A page or an ad that answers one need for one service in one area, such as an urgent repair.
- A tracked number or form that records each inquiry and where it came from.
- A routing rule that sends the inquiry to the right buyer in seconds, with a backup buyer if nobody answers.
- A record of every lead, a call recording or form entry, that can be shown to the buyer.
- A billing rule that states what counts as valid and what can be credited.
If one of the five is missing, expect a lost lead, a disputed invoice or both.
A margin example
All of these numbers are made up, round and labelled as an example. Say a seller sells leads to local plumbers at $85 each. Say 40 leads arrive in a month, and 10% are credited back as invalid.
| Line | Say |
|---|---|
| Leads delivered | 40 |
| Leads credited back as invalid | 4 |
| Leads paid for | 36 |
| Revenue (36 × $85) | $3,060 |
| Cost of traffic | $2,100 |
| Phone numbers, tracking, payments | $200 |
| Profit | $760 |
Small changes move that profit a lot:
| What changes | Profit |
|---|---|
| Nothing (the base) | $760 |
| Traffic cost up 20% (to $2,520) | $340 |
| Credits up to 20% (32 paid leads) | $420 |
| Both | $0 |
A lead business can be thin-margin at the start; the example above is. Its profit comes from keeping returns low and traffic cost tied to the price a buyer pays.
Choosing a trade and a city
A seller chooses on three questions: what a lead is worth to the buyer, how many people in the area search for that service, and how many other sellers already cover it. Trades with large jobs, such as roofing, can carry a high lead price. Trades with small, frequent jobs may rely more on volume.
US monthly searches for the lead terms of a trade show how many people ask for leads in it: about 1,000 for roofing leads and about 720 for HVAC leads, with the full list by trade on the markets page. They say nothing about one city, though. For that, ask for local keyword research, and find out who the competitors are in that city before choosing.
The mistakes that sink a lead business
- Selling the same lead to many buyers without saying so. The buyers may find out, and they may leave.
- Paying for traffic from the wrong audience. Some searches come from people who will never buy. They call and they cost money. Excluding those searches is basic hygiene for any paid channel. See negative keywords for search ads.
- Setting the price from cost instead of value. The price a buyer accepts follows the job value, as shown in the value of a lead.
- Depending on one buyer. A single buyer that leaves can end the business that month.
- No proof for a disputed lead. If a lead cannot be shown, it will be credited.
What to do with it
- Pick one trade and one area to start with, not five.
- Agree on the definition of a valid lead and the credit rule with at least one buyer in writing before spending on traffic.
- Track every lead against the job it became, with the buyer's own figures.
- Add a second buyer in the same area before adding a second area.
FAQ
How do I start a lead generation business?
Decide on one trade and one area. Agree on a price and a definition of a valid lead with a buyer. Set up a page or an ad, a tracked number and a log of leads. Run a month at small volume and read the credits before adding more.
How much does a local lead generation business make?
It depends on the lead price, the volume and the credits. The example above leaves $760 on $3,060 of revenue, and drops to zero if traffic costs and credits both worsen.
What is a lead generating system?
A page or ad that answers one need, a tracked number or form, a routing rule, a record of each lead and a billing rule. It is judged by what each lead costs to produce and what it is worth to the buyer.
Is local lead generation different from a marketing agency?
Often, yes. An agency on a retainer is paid for its work, whether leads arrive or not. A lead seller is paid for the leads, so the seller carries the traffic risk.
